[:de]► Manager: Herr H.-J. G.*
► Industrie: Maschinenbau
► Kunde: Hersteller von Elektromotoren
► Position: Produktionsmanager
► Einsatzort: Suzhou, China
► Zeitraum: 14 Monate
► Umsatz: EUR 1,4 Millionen (2015)
► Mitarbeiter: 36
► Kunden Feedback
► Manager: Mr H.-J. G.
► Industry: Electrical/Electronic Manufacturing
► Customer: Manufacturer from electric motors
► Location: Suzhou, China
► Time frame: 14 month.
► Role: Production manager
► Turnover:EUR 20 Millionen (2015)
► No. of employees: 45
► About the customer
The customer is a well-known manufacturer for electrical motors and their control.
► Situation (Challenge)
The customer had a massive problems when the leading team gone completely to a competitor, this mean they haven’t nobody where can lead the production at this time. The GM overtake the competition but it doesn’t solve the problem.
Essential Problems in production floor:
• Excessive inventories due to obsolete material and incorrect planning
• Started production orders which couldn’t be finished by missing material from Germany.
• Disorder in the warehouse carried orders and not produced
• Chaos everywhere in the production shop
• Incorrectly parked and not verified engines from Germany were delivered late or not at all to the customer
• Untested and discontinued engines were sent to customers (posting to adjust engines, send replacement engines and return costs of non-verified engines)
Essential problems in customer warehouse:
• Due to incorrect or missing dating, the motors were not delivered in the customer warehouse in a timely manner, so the motors had to be equipped again with the initial control and with new ball bearings. These costs could not be passed on to the customers, resulting in high non-calculable storage costs
• No control over the warranty time. The collecting for serial numbers was doing in a Shue box.
• No structured order-taking process in the repair and service area. This allowed uncontrolled service and repair work (often by private account from employees)
► Solution (Achievement)
The customer committed our manager for implementation with the management of production in the plant. Two further production lines were integrated and put into operation at the factory. The following measures have been implemented.
Production floor
• We hire more production workers and give the a special training.
• Several reworks in the production area bring big improvements in the production floor.
• Restructure in the quality department and in the aftersales service, ensure the quality and timely delivery of the produced and stored motors.
• Purchase of storage systems now allow a clean and correct storage of the manufactured motors and their spare parts. Up to the dispatch to the customer.
Customer warehouse
• Training of the service staff and the definition of checking and shipping periods ensure a timely dispatch of stored engines before the regular inspection must be done. There are no more cost intensives service routines to be carried out at the factory. What brings a savings potential of 30% and more.
► Feedback
The customer was now able to work with the restructured production. The quality targets for the customer and the now punctual deliveries increased the production times, which led to a capacity increase in production in the new year by 50%.
By learning a new Chinese production manager, the goal achieved was secured.
