Situation (Herausforderung)
As part of this strategic project, the complete relocation of cleanroom production from the German plant to Slovakia was necessary within 3 months.
The project faced the following key challenges:
- A new business in a new industry.
- Support from operational functions such as purchasing, logistics and IT in Germany was completely eliminated.
- There were employee absences due to insolvency.
- Access to the acquired business was limited due to restrictions imposed by the seller.

Activities & Measures
As interim project manager, my main task was to relocate 100% of production to Slovakia.14 The measures implemented included:
Dismantling and rebuilding the cleanroom and the cleaning system.
Testing, selection and commissioning of a new filter system.
Development of the infrastructure at the new location.
Digitization of process data and adaptation of the ERP system.
Knowledge transfer, documentation and training of new employees in Slovakia (cleanroom, production, packaging).
Planning and management of 20 work packages.
Smooth transfer of machines and tools.
Process optimization at the new location.
Results
The project was successfully completed and resulted in the following results:
- Commissioning on schedule: 100% of the planned production was relocated and commissioned within the timeframe.
- Economic success: A 7% increase in profit margin through optimized processes and independent production.
- Independence: The plant in Slovakia can now continue production without support from Germany.
- Quality assurance: Successful customer audits and qualification of new suppliers were achieved.
